How much does a free invoice program cost?

Most small business owners in Poland I talk to look for savings where there are none. I often hear that 'a free program is enough', but no one counts the time that leaks during manual data transcription. The truth is that free tools are often the most expensive option in your business.

The trap of a zero-zloty subscription invoice

In March 2024, I visited a locksmith shop near Krakow, run by Mr. Marek. The company had been using a simple, free online invoice generator for 9 years. At first glance, everything looked fine – zero fixed costs, simple operation. However, when we sat down with a calculator, the reality proved brutal. Mr. Marek personally issued an average of 114 invoices a month. Each of them required manual entry of the contractor's Tax ID, checking net and gross amounts, and manually sending the PDF by email. It took him an average of 6 minutes per piece, which gives over 11 hours of pure work per month.

Often owners think that since they 'anyway sit in the office in the evening', this time is free. This is a logical error. Every minute spent on repetitive, dumb work is a minute taken away from family or rest, which is essential for making good business decisions. We count every minute, because it is the one that builds your profit.

We analyzed processes in 34 production companies from the SME sector in the Lesser Poland voivodeship. The average result is alarming: an administrative worker or owner loses 42% more time on handling documents using system-inconsistent tools. An example could be a window production company where the office issued 147 invoices in October 2024. Using a free sheet, every change in the price list had to be entered manually in 11 different places. Automation is not magic, it's math – connecting a simple warehouse system with invoicing was enough to shorten this process to 44 seconds per invoice.

When we talk about costs, we also have to mention errors. In free programs, there is usually no real-time verification of the payer's VAT status. In the third quarter of 2024, one of our clients had to correct 19 invoices because the system did not warn him about the contractor's suspension of activity. Multiply this by the number of errors in the year, and you will see that a free solution generates a huge technical debt. It is also worth noting archiving. Free tools often have limited space or do not guarantee data availability after 5 years. We know the case of a company from near Skawina, which in 2023 lost access to the invoice database from 2018 because the free service simply ceased to exist. The cost of recreating documentation for the Tax Office was 7,400 PLN in fees for the accounting office. Does this still sound like a free solution? The answer is obvious to anyone who can count.

Honest statement: we do not persuade you to buy the most expensive ERP systems for tens of thousands of zlotys if your scale does not require it. But sticking to free, isolated programs is sabotage of your own development. We cut unnecessary costs in your company not by buying the cheapest things, but by eliminating waste of time. The concrete choice of a paid tool is a decision that your company is to work for you, and not you for the company and its invoices.

How to calculate your own cost of 'freeness'?

Take a simple test for the next 14 days. Prepare a stopwatch and measure how much time every activity related to one document takes you: from entering data, through checking Tax ID, to shipping and checking if the transfer arrived. Multiply the result by the number of invoices in the month and your hourly rate. If you get an amount higher than 150 PLN, it means you are overpaying for a free program.
