Most company owners in Poland make the same mistake: they treat every item in the warehouse with the same attention. This is a direct path to freezing cash and wasting employees' time on moving boxes that no one cares about. Facts on the table – I'll show you how to fish out those products that really sustain your business.

In November 2023, we conducted an audit at a component wholesaler in Niepołomice. They had 4,137 different positions in stock. The owner was proud of the wide range, but when we looked into the sales sheet, the truth proved brutal. It turned out that 3,328 products had not been ordered a single time in the last 7 months. These items were just gathering dust, occupying 194 square meters of area, and generating heating and insurance costs. This is a classic example of ignoring math in business.

A warehouse is not an art gallery to be admired. It is meant to be a machine for making money. How to conduct a ruthless ABC analysis

Start with a simple list from your ERP system or even a regular Excel. Export a sales list for the last 12 months. Sort products not by quantity, but by the total margin they generated. Automation is not magic, it's math – just a moment with a calculator is enough to see that your 'Group A' is only a handful of goods. In the case of a production company near Myślenice, with which we worked in March 2024, this group had only 87 positions out of a total number of 1,243 indices.

Once you have this list, do something drastic. Move those 87 products closest to the loading docks. Shorten the forklift path by those miserable 14 meters. Sounds like a trifle? Let's count: 60 trips a day times 14 meters gives 840 meters a day. On a monthly scale, that's 17.6 kilometers of unnecessary driving. That's tire wear, electricity, and your operator's time for which you pay 42 zlotys gross an hour.

Group C are your enemies. These are items that sell once a quarter. They require counting at every inventory and only hinder smooth movement. If you have more of them than 64% of all indices, your warehouse is sick. Introducing a strict limit on slow-moving inventory allowed one of our clients to recover 82,400 zlotys in cash in just 4 months. This is money that instead of lying in iron, went for new machines.

How to conduct a ruthless ABC analysis

Logistics is not just pallets, it's information flow

We often hear that 'it's not possible here', because clients require everything immediately. This is a myth that costs you 12-14% of margin annually. The truth is that a client will wait for a rare screw for two days if the most popular one is with him in 24 hours. Warehouse optimization according to 80/20 allows you to promise and keep deadlines for key products. In April 2024, we shortened the order picking time in one of the companies near Krakow from 19 minutes to 6.4 minutes precisely thanks to better arrangement of Group A goods.

The 80/20 rule also applies to suppliers. Usually, 19% of your contractors generate 81% of problems with deadlines and quality. We count every minute spent on phones to late wholesalers. If you eliminate those most problematic, your warehouse manager will regain an average of 3.2 hours a week. This is time he can spend on taking care of cleanliness and safety procedures, which realistically reduces the number of damaged goods by about 9.7% annually.

Remember that optimization is a continuous process. Data from May 2024 will not be current in December. The market changes, trends escape. We recommend revising ABC statuses at least once every 3 months. This is the only way not to wake up with your hand in the cookie jar and a hall full of goods that no one wants to buy, while there is no room for bestsellers. Where to start changes even today?

You don't need expensive systems for 150 thousand zlotys to start. The first step is to print a sales report with a breakdown by gross margin. This will take your accountant about 14 minutes. Then take a marker and mark the products that brought you the most profit last quarter. These are your saints. Then walk through the warehouse and see where they lie. If you have to reach for them on the top shelf or drive to the very end of the hall, you have the first point to improve.

Organize a meeting with the team – but a short one, without fluff. Show them the numbers. Say: 'These 218 products are our life. The rest is background'. Employees often know better than systems what is in their way. In June 2024, thanks to a suggestion from one of the warehouse workers in a company in Wieliczka, we changed the aisle numbering system, which reduced packing errors by 22.4%. People want to work smarter, not harder, if you only give them the tools to do it.

Finally, set a 'cleaning' date. Group C products that haven't moved for a year must disappear. Have a sale, give for disposal, whatever. Every centimeter of free floor is space for goods that earn.
